that look more or less the same, or that there is only one dwellling that produces all the creatures...

No, those pictures on the official site are neutral dwellings, and they have 3 obvious levels of upgrade... they can't be for just 1 unit under the current unit upgrade system...

Most likely they're for recruiting core, elite and champion units outside of town for each faction... which makes sense if there are no 3D models for the in-town buildings because we only get a 2D town window (which would be great if it's animated, or at least shows buildings after you build them but meh if it's just a static picture that doesn't change at all).

How would the challenge thing work then (assuming it's the hero speciality)?!

No, it's a normal creature. Maybe it can force an enemy creature to attack it or something like that.

A 6 level (or elite as they are known in HVI) unit, just like cyclops in another speed drawnig movie.

Great, this guy gets a couple of extra arms, but the Cerberus has to hand one of its heads to the Hellhound to make up the difference.

Not that I have any complaints about a 4 armed Naga you understand, if fact it makes perfect sense biologically, with the tail as a motive system the legs can become a second pair of arms. I just with they wouldn't throw arms around like tattoos, those things are a lot more complicated than, say, skin colour or body size.
